Most companies collect endless wellbeing data, yet employee burnout continues to rise across sectors.

Organisations track mood scores, engagement trends, and anonymous check-ins in real time. Yet, a fundamental question remains. Are we truly moving the needle, or has the needle simply moved? Charlie and I discuss why the real challenge isn’t gathering dat, but rather having the courage to act on what the data shows.

Data acts as a neutral mirror. It displays reality, but leaders must supply the courage to act on what they see. When employees realize their feedback leads to tangible improvements, trust grows and engagement snowballs.

We discuss building customised people infrastructure using AI. Trust forms the foundation of any people infrastructure. Without trust, data collection turns into surveillance. strict boundaries regarding personal identification need to be implemented as people need to know their identities are protected when they share feedback. If employees feel safe using their voices, participation increases organically.

Technology should act as a supportive vehicle rather than a one-size-fits-all solution for human challenges. Tech can help organisations fulfil their responsibility to look after their people but requires safeguarding for privacy/identification if people are to speak up. Customisation to fit the unique needs of different organisational sectors, Control and ownership over internal platforms rather than off-the-shelf solutions and safeguarding standards that protect user privacy and data validity are the core pillars of effective technology. Building a people infrastructure is based on the hierarchy of human needs with tech as a vehicle to share useful experiences and knowledge.

Mental health touches every aspect of a person’s life, from family relationships to financial stress. Therefore, organisations need structured systems to support their people at scale and use conversational layers to reduce friction and connect teams in hybrid work environments

Artificial intelligence accelerates at a rapid pace. Many individuals turn to large language models for quick answers or even as conversational companions for mental health support. We must resist the temptation to use AI as a shortcut for genuine human connection. Coaching, team cohesion and mentorship rely on insights rather than automated solutions.

Tools should encourage real-world conversations and human agency. If technology demands endless engagement and keeps users trapped in digital loops, it fails its primary purpose.

Leaders must remember that technology only provides visibility and insights. The actual courage to make changes and fix systemic flaws must come from the top.Without follow-up action, survey metrics become meaningless numbers on a dashboard.

What is the biggest barrier to acting on employee feedback in your experience?

The main insights you’ll get from this episode are :

  • People are not machines and do not thrive in the ‘compare and compete’ organisational culture.
  • Real-life feedback requires self-awareness – AI holds up a neutral mirror, but human reaction to the data is not neutral (denial vs. focus).
  • Making (visible) changes as a leader can inspire and empower employees, whereas there is no incentive if nothing ever changes.
  • A mental health and people tool that gives people a protective voice and helps organisations find out how their people are feeling.
  • Mental health support should be free to access and based on individual needs to provide robust support.
  • Tech helps organisations fulfil their responsibility to look after their people but requires safeguarding for privacy/identification if people are to speak up.
  • Building a people infrastructure is based on the hierarchy of human needs with tech as a vehicle to share useful experiences and knowledge.
  • A single bespoke internal system/platform for an organisation helps coherence, streamlines processes, and deepens understanding of communities.
  • The tech should be created around the motivation and always be based on customisation, control and safeguarding (as well as flexibility).
  • Human connection and input must remain; we need insights not solutions (cf. AI) that come from a ‘build, measure, learn’ approach.
  • Entrepreneurs must understand the root cause of themselves and their business and have belief in what they are doing.
  • Leaders should strive to embrace different views from anyone and everyone to empathise, understand, learn, pivot, share, and converse.
